Why Learning Culture Is Your Most Important AI Investment
We spent two days in Munich last week at the annual DDX Conference, moderating panels on AI and the future of work. Two rooms, two sets of guests, dozens of questions from the audience. And somewhere across those conversations, with designer advocates, former lab CEOs, heads of UX and enterprise design, and design educators all in the room, a single truth kept surfacing.
The organisations that are going to struggle with AI aren’t the ones without access to the tools. They’re the ones that haven’t built the culture to do anything meaningful with them.
That’s a leadership problem. And it starts with learning.
AI Isn’t Testing Your Technology Strategy. It’s Testing Your Culture.
Most senior leaders are approaching AI as a capability gap: something to close with the right software, the right training budget, the right hire. And yes, tooling matters. Literacy matters. But the organisations we see genuinely moving forward aren’t the ones with the biggest AI stack. They’re the ones where people feel safe to try things, allowed to fail, and expected to keep evolving.
That’s culture. And culture is built, or broken, by leaders.
The uncomfortable truth is this: if your organisation has spent years rewarding execution over exploration, certainty over curiosity, and efficiency over experimentation, AI is going to expose that. Because AI changes fast. It rewards the people and teams who can adapt, not the ones who’ve simply memorised the current state of play.
Adaptability Is a Leadership Practice, Not a Personality Trait
There’s a tendency to frame adaptability as something people either have or don’t. A fixed quality. Some people are naturally flexible; others are creatures of habit. It lets organisations off the hook. If the problem is individual, you don’t have to change anything structural.
But adaptability is practised. It’s built through repeated exposure to ambiguity, through being given permission to experiment, through working in environments where learning from what didn’t work is valued as much as delivering what did.
The leaders we’ve watched build genuinely adaptable teams share a few habits in common:
- They model learning publicly, talking about what they’re figuring out, not just what they know
- They create structured space for experimentation, not as an away-day activity, but as a rhythm built into how the team works
- They separate experimentation from performance and don’t punish people for trying things that didn’t land
- They ask more questions than they answer, and they mean it
None of this is radical. But in cultures built on certainty and delivery, it can feel like it.
The Learning Culture Gap Is the Real AI Gap
When we talk about “AI readiness,” the conversation almost always drifts toward tools. Which platforms. Which prompts. Which workflows to automate first. That’s a reasonable starting point, but it’s the wrong finish line.
The teams that will get the most from AI are the ones that already have a learning culture. Teams where people regularly reflect on how they’re working, not just what they’re producing. Where upskilling isn’t something that happens to you once a year in a mandatory training module, but something woven into daily and weekly practice. Where it’s normal, expected even, to say “I don’t know yet, but I’m working it out.”
That’s the gap most organisations haven’t faced honestly. And it’s widening.
We’ve worked with teams in financial services, insurance, and professional services who are technically excellent, genuinely world-class at what they do, but who have been optimised for certainty for so long that the idea of sustained, open-ended learning feels destabilising. The mindset hasn’t kept pace with the moment.
This isn’t a criticism. It’s a structural reality. These organisations were built to reduce risk and increase predictability. Learning cultures, by definition, sit in tension with that. The question is whether leaders are willing to hold both.
Making Time for Experimentation Isn’t a Nice-to-Have
One of the most consistent things we hear from people inside large organisations is that they know they should be experimenting with AI. They want to. They’re curious. But there’s no time, no mandate, and no safe container to do it in.
So it doesn’t happen. Or it happens informally, quietly, and without any shared learning from it.
This is where leadership becomes the lever. Because time for experimentation doesn’t appear. It’s made. Protected. Legitimised. The teams that are building real AI fluency right now aren’t doing it because they have more hours in the day. They’re doing it because someone in a position of influence decided it was worth making space for.
What does that look like in practice?
It might be a monthly session where the team shares what they’ve been trying and what they’ve learnt. It might be a small experimental budget, in time or resource, that exists outside of project delivery. It might be as simple as a leader saying in a team meeting: “Here’s something I tried with AI this week and here’s what surprised me.” The signal matters as much as the structure.

Tomorrow’s Leaders Are Already Learning Differently
The leaders we find most compelling right now aren’t the ones with the most polished AI strategy decks. They’re the ones who are genuinely, visibly in the middle of figuring it out, building teams around them who are doing the same.
They’ve accepted that in an era of rapid change, knowing less than your team about certain things isn’t a weakness. It’s an invitation to lead differently. To ask better questions. To create the conditions for collective intelligence rather than directing from a position of individual expertise.
This is what we mean when we talk about the importance of unlearning. Not abandoning what you know, but loosening your grip on it enough to take in what’s new. It’s harder than it sounds in cultures where authority is tied to certainty. But it’s the work.
The skills gap in AI is real, but it’s also solvable. Tools can be learnt. Workflows can be redesigned. The harder, slower, more important work is building the culture that makes continuous learning possible in the first place, and finding the leaders who are willing to go first.
The Question Worth Sitting With
